Why are many Laundry/Dry-cleaning companies shutting down?

In general here are some of the main reasons why many businesses are shutting down-
  • Huge orders:
In olden days people used to shut down a business because of lack of orders, but now-a-days people are shutting down a business because of huge orders which they are unable to attend and hence losing customers faith.

  • Unable to make a customer understand the worth of a Product/Service:
Example1:
For a product/service-
C.P (Cost Price) is Rs.10
S.P (Selling Price) is Rs.12 that implies
Profit Percentage is 20%
But in today’s businesses for the same product/service-
C.P (Cost Price) is Rs.10
S.P (Selling Price) is Rs.7 that implies
Loss Percentage is 30%
In today’s terminology they are calling this Loss Percentage as the Customer Acquisition Cost
Once the funds/investments get dried up, the price of the product/service will shoot up and naturally the customers will look for another alternative. This implies that the businesses start losing customers and ultimately they will come to a point of shutting down the business
Example2:
Tinmen a Hyderabad based food tech startup has shut down its operations recently. The reason from closed sources being, they were unable to raise capital necessary for sustained growth. Startups now-a-days are looking for huge inflow of funds from their investors but not keen on developing a sustainable model. For every spending they should look at their investors and take decisions. I don’t say it is wrong but a company should be built on strong foundation and not on discounting models.

Coming to Laundry and Dry-Cleaning (LDC) business:
In general people get into this business without knowing the real picture. A person should know the nuts and bolts before entering into a LDC business.
It is a man power intensive business. People still compare professional laundry service with local dhobis. Business owners should deal with uneducated people. People mainly shutdown the laundry business due to lack of patience. They will run for 1-2 years, but this business requires more than just 2 years. It is at this time when they start losing patience and shut down the business.
In my analysis I’ve observed that many Laundry and Dry-Cleaning(here after referred to as LDC) businesses are shutting down mainly because of the following reasons-
  • 1st order free
  • Free pickup and delivery
  • Pricing

1st Order Free:
Off late this has become a trend. LDC service providers are not allowing the customer to get to know the worth of the service they are providing them. Have you ever seen a PULLA REDDY SWEETS or ALMOND HOUSE stores giving first order free for their customers? When companies have confidence in their product or service, then there is no requirement for such type of offers. The only aspect a LDC service provider should be aware of is the consistency of their service. If they maintain that, then there is no need to look back.

Free pickup and delivery:
A LDC service provider cannot compare their selves with the food delivery service providers like Swiggy and Zomato. In the LDC business, a delivery executive should follow the following steps from pickup to delivery-
  • Pickup garments from the customer place,
  • Examine each of the garments,
  • Bring them back to the processing unit,
  • Just in case the delivery executive didn’t check the garments properly while picking up and they found one of the garment to be damaged, then they should call the customer and update about the damaged garment(if the customer doesn’t agree then the company should refund the money)
  • Process the garments
  • Deliver the garments back to the customer
So, in a LDC business for a single order the delivery executive is going twice to the customer’s place.
Therefore when the companies are offering free pickup and delivery service, they think they are only forgoing the service cost but effectively they are losing twice on the logistics front as well.
Pricing:
The third and the most important point being pricing. For any business to succeed pricing should be perfect, otherwise they will keep losing money. Coming to the LDC business anybody who gets into this business will look at the competitors prices and price their services in the same range or with a tolerance of +/- 20% which doesn’t actually make sense.
Generally any business should have a SOP s(Standard Operating Procedures) on how they are running and what are the costs they are incurring, based on these SOP s they should price their services.
The SOP s include-
  • Manpower cost
  • Power cost
  • Chemicals cost
  • Marketing cost
  • Miscellaneous cost
  • Profit percentage
Without analyzing these, pricing a service is very difficult and that is where many LDC businesses are losing. Apart from these a person entering this business should know which type of machinery he/she should purchase, the type of target audience they are going to target and accordingly they should set the pricing. Once they have these parameters in mind then it is a walk in the park!
Because of the above reasons many LDC businesses are shutting down. If the above points are followed diligently then the business can flourish.

What are the pre requisites for a person to venture into Laundry/Dry-cleaning business?

  • Starting a laundry business is always a great idea. Day by day many households in India are getting into the middle class and upper middle class bracket and their disposable incomes are increasing.

Due to the changing scenarios people are becoming more cautious about everything. People want to spend time with their families rather than wash clothes. There is this huge positivity for the laundry / dry-cleaning segment and there are also some things to know before venturing into it.

Like all other businesses, laundry also requires some basic know-how. The main prerequisite for starting a laundry business is having a thorough understanding of business.

Even a decade ago, there were no proper professional laundry services in India. Clothes were mostly hand washed. But eventually the scenario has changed. There has been rapid growth in the business in recent years. Some of the defining points are-

  • Adapting to fast lifestyle
  • Automation in all domestic work,
  • People have become reliant on laundry services, and therefore, it has become quite an attractive business opportunity.
Below are some important points which everyone should know before venturing into this business
Market Research:
The first step in starting any business is to make themselves informed about the market. For example, the laundry business in India is an almost unexplored area. 95% of the market is still unorganized. Knowing the market also helps us to know how much investment we require for setting up the whole business and when can we expect the ROI

Below is a link on how market research is the most important step before starting any business

  • Being Prepared:
The more organized you are the more well equipped and prepared you are to handle any emergency. This will also help you to run your business smoother. Make a list of all the things you need. From equipment, machines, cleaning solvents, detergents etc. should be purchased and stocked beforehand. Also, if you want to start a pickup and delivery service then, you need to arrange for a vehicle to get the job done.
  • Manpower:
Running a business and that to laundry cannot be a one-man show. To do the whole processes efficiently, you need to hire staff who are well skilled in their jobs. You will need people to operate the machines, for ironingdry cleaning, stain removing and even delivery staff for the pickup and drop off of clothes. So ensure that the people you hire are good at what they do. Or, hire them and train them in their respective departments.

Below is a link on how manpower is very important in a laundry/dry-cleaning business

  • Know your customers:
Customer satisfaction is the ultimate goal for any business, and a laundry/dry-cleaning business is no exception.  Mostly, laundries are accessed by customers who need special care for their designer wear, costly dresses that need only dry-clean. Such operations can be handled by only professional dry-cleaners and cannot be done at home.  In metropolitan cities, customers can come from households of every stature. So you must open your business to all the people to ensure maximum return and train your employees to handle a customer with utmost care

  • Marketing:
Marketing is the key for any business. A customer can get to know about any business if and only if that particular business markets themselves. The two major divisions in marketing are-

  • Traditional or offline marketing
  • Digital or online marketing

From printing brochures to distributing of flyers there are many ways of marketing a business. Word Of Mouth (WoM) is also vital to make your business grow. So have a specific target audience/customers and spread the word!
  • Be the best in the Business:
Even though the professional laundry / dry-cleaning business are still at a nascent stage in India, people who are entering into the business will face a stiff competition from the local dhobis. Your focus should be on differentiating yourselves from the rest standing on the top.

For example, you can create a niche for yourself by offering services like-

  • Express Delivery
  • Stain Removals and
  • Providing pickup and delivery services are some of the things which come across my mind at this point of time

These are some of the basic prerequisites for a person to know before starting a laundry / dry-cleaning business

Maintenances have been distinguished into 5 types that are differentiated by the nature of the tasks that they include-

As discussed in my previous article- why service of laundry machinery is very important to arrest the loss in business revenues and other things.

In this article I will throw some light on what are the various types of service maintenance and their importance.
LINK:

Traditionally, maintenances have been distinguished into 5 types that are differentiated by the nature of the tasks that they include-

  • Corrective maintenance:

Set of tasks are destined to correct the defects that are found in the different equipments and the same is communicated to the maintenance department by end users of that equipment.

  • Preventive Maintenance:

Its mission is to maintain a level of certain service on equipment, programming the interventions of their vulnerabilities in the most opportune time. It is used to be a systematic character, i.e., the equipment is inspected even if it does not give any symptoms of having a problem.

  • Predictive Maintenance:

To apply this maintenance, it is necessary to identify physical variables (temperature, vibration, power consumption, etc.,). The variation which is indicative of the problem will be appearing on the equipment. This maintenance is the most technical, since it requires advanced technical resources.

  • Zero Hours Maintenance (Overhaul):

The set of tasks whose goal is to review the equipment at scheduled intervals before appearing any failure, either when the reliability of the equipment has decreased considerably and hence it is risky to make forecasts of production capacity. This review is based on leaving the equipment to zero hours of operation, that is, as if the equipment were new. These reviews will replace or repair all items subject to wear. The aim is to ensure, with high probability, a good working time fixed in advance.

  • Periodic maintenance (Time Based Maintenance TBM):

The basic maintenance of equipment made by the users themselves. It consists of a series of elementary tasks (data collections, visual inspections, cleaning, lubrication, retightening screws,…) for which no extensive training is necessary, but perhaps only a brief training. This type of maintenance is the based on TPM (Total Productive Maintenance).

Therefore preventive maintenance is one of the best types as it ensures that the production doesn’t stop and machine maintenance is kept up to the mark all the time.

Annual Maintenance Contract (AMC):
AMC is that type of contract which includes service costs as well as visit costs by the service providers. If there is any type of damage in the machines, the spares cost should be borne by the owner and the maintenance service provider doesn’t involve in this. The owner of the machinery himself will purchase the spares and give them to the maintenance service provider.
Comprehensive Maintenance Contract (CMC):
CMC is that type of contract which includes service costs, visit costs and also the spares cost. The maintenance service providers will themselves bear the price of the spares as the owner of the machinery will pay the spares price as per the contract.
Therefore it is upon the LDC service providers to decide upon which type of contract they should use.

Offline or Online, which one is a better sales channel for a Laundry/Dry-cleaning business?

Indian laundry service market is anticipated to grow at a double-digit CAGR on account of increasing working class population and rising disposable income. Laundry is a necessary and time-consuming task and number of local washer men have significantly reduced in the past, presenting an opportunity for laundry-based startups. These companies are hiring professional washer men and partners in order to cater to the needs of customers who want convenience and high quality cleaning of clothes. Also Laundry and Dry-Cleaning (LDC) service providers are switching towards sustainable practices so as to save water, energy, and reduce operational costs.
  • Wash & Fold,
  • Wash & Iron,
  • Dry-Cleaning and
  • Steam Iron

Online:
Internet has been a boon to the consumer industry. Starting from Food – Groceries – Utensils – Furniture-Automobiles-Consumer Electronics-Consumer Durables – Clothes-Laundry and you name anything it can be delivered online in a ‘jiffy’
The largest players in the e-commerce/food space are Amazon/Flipkart/Swiggy/Zomato
Off late laundry is also making its presence in the hyperlocal delivery segment
Laundry should be done according to the worth and the market cannot be captured by giving hefty discounts like the other giants in the consumer tech space.
The biggest challenge is the logistics which is the backbone of the online consumer space
Here is a small comparison between the Delivery Processes of an E-Commerce/Food and Laundry Companies:
  • Delivery process(E-Commerce/Food Delivery)
E-Commerce:
Customer places an order – Company – Vendor/Fulfillment Centers – Customer

Food Delivery:
Customer places an order – Company – Restaurants/Cloud Kitchens - Customer
  • Laundry delivery process:
Customer places an order – Company – Delivery Executive goes to the customer (pick-up the clothes) – Process the clothes (factory) - Delivery Executive deliveries the clothes back to the customer
*There will be a lot of sentiments attached to the clothes and that is the biggest risk
So the basic driving point here is the delivery guy should go twice to a customer’s place which is same as picking a defective product from a customer in the e-commerce context i.e., ‘return product’
· Normal pickup and delivery of clothes is as good as ‘returning a product in the e-commerce’. At the time of delivery, the customer will check the quality for around 20-30 min. If there is any quality issue they will return them back and again we should deliver. So it is as good as ‘returning a product twice in the e-commerce terminology
Comparison between E-commerce/Food/Laundry Deliveries:
As per industry standards for e-commerce segment the return rate percentages are-
  • industry standards- 30%
  • Flipkart- 15-20%,
  • return percentage for amazon- 5.5%,

But when it comes to the online laundry industry it is 100% return all the time when compared with the e-commerce space
So, online laundry service cannot be compared to Flipkart, Amazon, Swiggy, Zomato, Uber, Ola or with anyone who provide their services online

Offline:
Coming to the offline segment, there are many dimensions in the offline segment-
  • Standalone Stores
  • Live Studios
  • Laundromats
  • Collaboration Stores etc.,
Standalone Stores:
A dry-cleaning store in which people can drop and pick up their clothes. The store acts as a drop point. A person will be situated in the store, who collects the customers clothes and again delivers them back to them when they come for the delivery.
Live Studios:
This is a new concept and it is at a very nascent stage in India. In this store we will be having a dry-cleaning machine where the processing is done in the store itself. The processing is done in front of the customer. The customer can have a firsthand experience on how his/her garments are dry-cleaned. Wash and Fold, Wash and Iron, Dry-Cleaning are the two types of services that are offered at the laundromats.
Laundromats:
Laundromats are an age old concept. People can self-launder their clothes here or can seek assistance from the executives present at the laundromat. Wash and Fold, Wash and Iron are the two types of services that are offered at the laundromats.
Collaboration Stores:
A LDC service provider collaborating with other company and opening a store. In this both the companies share the space and do their businesses accordingly. This also acts as a standalone store.
Therefore in a laundry industry offline and online sales are profitable. It’s upon the customers on how they want to use the service. In my view it’s better to be in both the channels and then scale your business according to the customer response in respective channels.

Why is manpower the most important category in a Laundry/Dry-cleaning company?

Indian Laundry industry is worth of Rs.2.2L crore. Out of which 95% is unorganized which implies that only 5% is organized. Approximately 2 Lakh people are employed in this organized business and there is still a lot of dearth for skilled man power.
The importance-
Though the Indian economy is fast evolving and people having high disposable income, laundry industry in India still needs time to reach its full potential.

There are many technological advancements in this industry. From machines –software-skilled manpower. Today the industry has changed a lot when compared to a decade ago.
Though there are many automized machines, still skilled manpower is very much necessary. The following operations in the laundry industry compulsorily requires skilled man power in spite of the technological advancements.
  • Stain removal Process
  • Ironing Process
  • Pickup and Delivery Process
  • Customer Relationship Management
The chemicals are automatically dosed into the machines using dosing machines. But still manpower is required to operate the machines. Skilled manpower is important to cut down on the wastages and increase the bottom line.
Dependency on Manpower-
Laundry industry is still highly dependent on man power because the price which the customer is paying the service providers is still on the lower side.
A Laundry and Dry-Cleaning (LDC) service provider can use world class machinery, chemicals to get the best output. At the same time the customer should be willing to pay the price for the effort put in by the service providers.
Let it be in Commercial or Retail, the situation is the same.
In certain pockets of India, LDC service providers have been successful in getting manpower. However, they need to go and search for them from a different city, pay them good wages and also provide them accommodation
Skilled manpower is the major issue in India. There are formal education centers and institutes in the U.S and other countries. We need to have such institutes here. Even if we have trained programs, employees will go and take training from there and the service providers will only benefit from it.
The skill development authorities are being approached. This will enable certification skills. By tying up with international institutes certification programs can be brought into India. Besides personal growth, the importance of this profession will increase.
This sector is going to be a biggest churning sector for employment and it is the 6th Largest GDP Contributor
As we all understand that hygiene is very important in this business, from big hotels to hospitals to retail (domestic laundry), everybody needs quality and efficient service.
A separate course should be charted out for laundry where manpower will be trained and they can be directly recruited into the companies. As chefs, hotel management people have different courses, laundry should also have a different course.
There are many opportunities for people in this sector if there are proper training channels and programs
The industry is trying to solve the challenge of empowering and rewarding manpower with a fair wage
After all, they do the weight lifting and hard work. Until they’re not paid more than what they can earn on their own, there’ll be a shortage of skilled manpower. Most players underestimate the cost of retaining and hiring a trained workforce.

Therefore this manpower intense industry needs a tweak as the manpower is the heart of LDC industry!

Service of laundry machinery is important ?

Employers of Laundry and Dry-Cleaning (LDC) service companies will have an obligation to ensure proper maintenance of machinery in their workplaces. Service Maintenance helps to reduce any risks which can arise due to unexpected failures and might lead to un-safety conditions for their work force.
This might cost a bit, but there are several good reasons to keep your machine serviced on a regular basis and especially at this point of time i.e., before restarting the factory again.
Due to the covid-19 lock down it is very important to do service maintenance of all the machines before restarting them.

Some of the disadvantages if LDC service providers do not adhere to this are as follows-
  • Untimely breakdowns caused by underperforming equipment will have a negative impact on the service provider
  • Unnecessary downtime
  • Expensive part replacements
  • Costly repair bills
  • Reduced productivity
  • Delay in deliveries
Having service maintenance before restarting significantly reduces the effects of faulty machines as they ensure that parts are still in good working order. They identify and rectify faults during the maintenance scheduled, and not in the middle of production!
The main idea of Service Maintenance is to “Catch the failures before they become a problem”
Proactive maintenance is the key to anticipating when there will be a problem with the machine (and being able to take action to avoid inconvenient breakdowns or repair costs in the future). To prevent costly issues from happening, it’s important to organize routine services on your machine or equipment.
A good machine service maintenance plan should provide:
  • A set time for work to be carried out – not in the middle of your busiest period
  • An overall evaluation of your machine by experienced engineers
  • Preventative measures to maintain the smooth running of your equipment
  • Identification and supply of required parts
  • Parts replacement where ever necessary

Keep your machine running efficiently
When your machines are running effectively, your plant is running smoothly. A well-run plant enjoys a high level of productivity which enables companies to meet supply and demand which in turn leads to greater reliability. Overall, a reliable and productive plant is a profitable one.
In general there are 5 types of maintenance-
  • Corrective Maintenance
  • Preventive Maintenance
  • Predictive Maintenance
  • Zero Hours Maintenance (overhaul)
  • Periodic Maintenance (Time Based Maintenance TBM)
Also there are 2 types of maintenance contracts which are used widely-
  • Annual Maintenance Contract(AMC)
  • Comprehensive Maintenance Contract(CMC)
In the next article will discuss on which maintenance is required at this point of time. Also will throw some light on what type of maintenance a LDC service provider should follow in general.
For a company, a SALES TEAM will work hard to generate business. If the OPERATIONS TEAM is not ready or equipped to get the job done then the entire hard work put in by the sales team is gone into the drain.
An OPPORTUNITY will always come only once, it’s the company’s responsibility to grab it with both hands!
When we are perfect nobody can stop us.

How to control the misplacement, replacement of clothes in a Laundry/Dry-cleaning company?

  • Clothes misplacement or replacement is one of the major issues for any Laundry and Dry-Cleaning (LDC) service provider. Here I will be discussing some of the procedures which are being normally used by the LDC service providers.

Manual Tagging:
  • It is a traditional method of tagging the clothes
  • It is a manual method where people use a piece of cloth, thread and needle to make a tag
  • It is a time consuming process
  • If a LDC service provider has large volumes of business, then this method of tagging doesn’t work as it is very tedious and there is a chance of many errors creeping in

The basic use of a tag is to help the staff in the processing unit to understand the following details-
  • Type of Service the garment should undergo
  • Pickup Date
  • Delivery Date
  • Stains if any, as specified by the customer
All these details cannot be accommodated on a manual tag and that is why a new way of tagging process is slowly replacing this process

Automatic Tagging using Taffeta Labels:
Automatic tagging is an easy way of tagging the clothes. On an average in takes 2-3 seconds to generate a tag if everything is in place. In contrast it takes 2-3 minutes for to make a manual tag. Also there is no need of using a cloth, needle, thread and a marker to make this tag.

This is how an automatic tag looks and it is tagged to the garment by using a ‘tag gun’

Tag Gun:

The automatic tag has all the details starting from-
  • Order ID
  • Bar Code
  • Customer Name
  • Type of Service
  • Type of Garment
  • Delivery Date
By seeing all these details a person who is operating in the factory will get to know what process he needs to do and by when.
If the garment by chance gets misplaced or replaced then the LDC service provider can easily track it using the barcode.

RFID Tagging:
We use washable RFID transponders for companies that have a constant flow of linen, uniforms, work wear, medical garments and other garments. These enable automated systems to track large volumes of individual items faster and more accurately.
The RFID tags enable large LDC service providers, to automatically track clothing, linens, rags and other assets for accurate, efficient inventory management and accounting practices.
These designs securely position the inner chip relative to the antenna, which guarantees consistent performance over the life of the tag.
Encased in highly durable cotton-polyester fabric, these RFID tags are placed into textiles. These tags can be sewn into a small hem or pocket to accommodate existing processes.
Industrial laundries and commercial cleaners are using RFID technology to improve inventory control, reduce labor requirements, and optimize the lifecycle management of individual textiles and garments. Real-time traceability delivers more accurate and timely billing, and enhances customer satisfaction.
Companies use this technology to survive repeated cleaning and sterilization processes garments/linen used in health care sector, hospitality sector and others

By the above mentioned methods, LDC service providers can ensure that their customer clothes are not misplaced or replaced. In case they are misplaced or replaced they can easily track them if they use the above processes.
Therefore it is very important for the LDC service providers to keep themselves updated on the technological advancements. This will help them to stay ahead of their competitors and also have a competitive edge.
